PDF Too Large to Email? Here Is How to Fix It

You attach the PDF, hit send, and it bounces — or worse, it appears to send and never arrives. Attachment limits are the most common reason, and the way they actually work catches people out even when they've checked the file size.
Quick answer: Compress the PDF — that alone solves most cases, and image-heavy files often shrink by 70 to 90 per cent. If it's still too big, split it or send a link instead.
First, the Thing Almost Nobody Mentions
Your 20 MB PDF is not 20 MB by the time it reaches the mail server.
Email attachments are encoded before transmission, and that encoding inflates binary files by roughly a third. A 20 MB attachment travels as about 27 MB. This is why a file comfortably under a 25 MB limit still bounces, and why "but it's only 20 megabytes" is such a common and reasonable complaint.
The practical rule: aim for about three quarters of whatever the stated limit is. For a 25 MB limit, target 18 MB or less.
Second: Which Limit Actually Applies
There are two, and the smaller one wins.
Your sending limit is the one you'll find documented. Gmail's is 25 MB, and most consumer providers sit in the same 20 to 25 MB range.
The recipient's receiving limit is the one that actually bounces your message, and you have no way to see it. Corporate mail servers are frequently configured far lower than consumer ones — 10 MB is common, and some are stricter. A file that leaves your outbox perfectly happily can be rejected on arrival.
Limits also change, and administrators override the defaults. If a message to a particular person bounces repeatedly at a size that works for everyone else, their server is the constraint, not yours.
Fix 1: Compress It (Start Here)

This is the right first move because most oversized PDFs are oversized for one reason: embedded images. Scanned documents and photo-heavy files routinely drop by 70 to 90 per cent, which is usually the difference between bouncing and sending.

Fix 2: Split It Into Parts
If compression isn't enough — a long scanned bundle, for instance — send it in pieces:

Number the parts in the filename and say how many there are in the message. Two caveats: splitting divides pages, not megabytes, so a single image-heavy page can still dominate one part — compress the pieces afterwards. Fix 3: Send a Link Instead
Every major mail provider offers this, and for genuinely large files it's the intended answer rather than a workaround. Gmail switches to a Drive link automatically past its limit; Outlook offers OneDrive; Apple Mail has Mail Drop.
The trade-off is control. A link can be forwarded, may expire, and often requires the recipient to sign in — which is a poor fit for a client who just wants an invoice. It also means the file now lives in cloud storage, which may matter for the sort of document you're sending.
Fix 4: Reduce It Before It Becomes a PDF
If you're producing the file yourself, the cheapest fix is upstream:
- Scan at 200–300 DPI, not 600. Double the DPI is roughly four times the data, and 600 DPI is wasted on anything that isn't fine artwork.
- Scan in greyscale or black and white unless colour carries meaning. A colour scan of a black-and-white document is several times larger for no gain.
- Export, don't print-to-PDF, from Word or Google Docs. Exporting keeps text as text; some print paths rasterise the whole page into an image.
- Resize oversized images before inserting them. A 12-megapixel phone photo dropped into a document is still 12 megapixels in the PDF, however small it looks on the page.

What is the maximum PDF size I can email?
Gmail allows 25 MB, and most consumer providers are in the 20 to 25 MB range. Because of encoding overhead, target about three quarters of that — roughly 18 MB for a 25 MB limit. The recipient's limit may be lower and you can't see it.
Why did my PDF bounce when it was under the limit?
